TIP: WHERE PROJECT SUCCESS STARTS

Projects are people. Great outcomes start with great strategy; however you cannot build a winning plan if you can’t even get your project team together to make decisions.

For your initial meeting regarding a new project, make the first item on the agenda the establishment of a regular meeting slot: Everyone who is crucial to the project agrees to be available at a regular time (such as 10 til 11 every Tuesday morning). This makes meeting planning a breeze, whether in person or online. Then when you need to meet, instead of having to “herd cats”, you just have to decide whether to use the slot or not: anyone on the list can call for a meeting in the appointed slot up to two days in advance, or the slot is let go.

This increases the credibility of the project: it’s in their schedules so they’ll think of it more often. Also, meetings that have a clear start and end time, with a published agenda agreed to in advance, are a built-in motivator for everyone to hit their milestones.

How often? Never more than two weeks apart: this way people can only gallop down the wrong path for up to fourteen days without being brought back on track.

Travels: Beijing, China (November 2006)

In November, David travelled to Beijing to attend the first committee meeting for the Beijing 2009 Icograda World Congress: which could likely be the largest design conference in history (conservative estimates suggest there are well over 300,000 graphic designers in China). While there, David presented “Weapons of Mass Deception: Design & Social Responsibility” at the Central Academy of Fine Arts, China’s premiere design school housing over 7,000 students. He also attended the opening of AIGA’s first office outside the United States.

Visiting mainland China for the first time left some powerful impressions:

“More skyscrapers are going up in China this decade than exist in all of Manhattan. Meanwhile, to demonstrate preparedness, the mayor of Beijing has declared that all Olympic cranes must be down one year before the games open.”

“The communications design for the 2008 Olympics is being developed by a team of design students and professors at Beijing’s Central Academy of Fine Arts. I was fortunate enough to be invited to review some of the work, and I could have easily assumed the materials were produced by a top design agency in Los Angeles: both in product and in process. The World’s best known logo is in good hands: it made me think a lot of the benefits of their system of education.”

“In so many ways, the China I’ve been taught about is not the China I met, from the ancient and intricate industrial design of the Great Wall (we trekked 10 kilometres along its trail) to the shockingly fresh and remarkable contemporary art in Beijing’s studio district.”

“During my lecture, I referred to the Mohammed cartoons controversy… hardly anyone had heard of it. I’ve been to over a dozen countries in the past five years: this was the first without CNN in my room.”

Hong Kong is such an amazing place: a city that is as tall as it is wide, with entire skyscrapers sided with animated graphics and a buzz of activity that makes Manhattan seem calm; while at the same time radiating efficiency and chaotic balance. DAVID’S SEVEN HABITS OF HIGHLY EFFECTIVE WEB SITES: HABIT #6

Web sites are uncommonly complex projects, requiring “uncommon sense”. Here is the sixth of David’s seven habits to help your Web presence fulfill its promise…

“Habit 6: Sign off every step. The faster you’re running, the more tempting it is to skip steps and the more important it is not to, because you’re more likely to stumble. Web projects are complex: to great results, you need to complete all the steps, and in the correct order (using a process specifically designed for the Web).

If you realize that you don’t have enough time to get to the airport in time to catch your flight, do you head to the airport anyhow? Of course not. And yet that is exactly what people often do with Web projects … rather than thinking about taking the train, the bus, a later flight, maybe not going at all, resources are wasted rushing towards an impossible deadline. Instead, take the time to invent another approach that will get the required results. In a Web site, technology is rarely the problem, nor the solution. The solution lies in patient, disciplined process and consensus.

If a project truly has to be completed in seven weeks, then there clearly will be no time to try again should you choose the wrong steps for the first six weeks. And if you realize from the start that you can’t possibly complete the project within seven weeks without skipping steps, then it’s best to discover now, rather than during the sixth week, that it can’t be done within the allocated time.

And get a sign off at every step. You don’t really have approval until someone is willing to sign their name to it. Complete approval is what you need before moving along.

“5. Communicate consistently. We like to think of ourselves as creatures who process each piece of information that arrives based on logic and relevance. Instead, it is our nature to retain and more easily trust those statements we have simply been exposed to most often.

This tendency to trust things we’ve seen often is why advertising, whether for federal elections or global cola supremacy is, for the most part, about repeating a name over and over and over and over … and as consistently as possible.

We humans love the familiar, so learn a lesson from the branding experts: whether it’s your core benefit statement or the persistent navigation on your Web site, repeat your messages incessantly, and present them in a visually consistent fashion. The more often your audience gets the same message, the more comfortable, trustworthy, and authoritative it becomes. It’s a powerful technique, so please choose your message wisely.”

DAVID’S SEVEN HABITS OF HIGHLY EFFECTIVE WEB SITES: HABIT #7

Web sites are uncommonly complex projects, requiring “uncommon sense”. Here is the seventh of David’s seven habits to help your Web presence fulfill its promise…

“7. Test. Test. Test. The step I find most often skipped in Web projects is audience testing. Web sites are complex software applications, and going to market with software before testing on your audience is a recipe for failure.

“I am not urging more focus testing. It’s about usability testing: one typical user in front of one computer, trying to fulfill a test task that you have set for them. For a truly humbling experience, watch carefully as users try to use your site for the first time: you’ll discover the gap between a good product and a great product. And accessibility testing: easy steps to ensure that your entire audience, no matter their capabilities or technology, can effectively engage with your content.

“Test often and test early. You don’t have to wait until programming is complete: usability testing can be as simple as showing sketches of key pages to typical audience members, then asking what they think will happen if they click on certain things … or having them examine a hyper-linked navigation plan (in Word or PDF) and ask where they would click first in order to find the answer to a content question you pose.

“Great Web site projects require a continuous improvement approach towards usability. While this takes a greater investment of time and money at the outset, it will generate desired results more quickly, saving resources in the long term. Recognize this and you’ll be the person that people will flock to when they need a Web presence that delivers on its promise.”

DESIGN CARES EXHIBIT IN BAHRAIN

Inspired by the Design Cares Web site ( http://www.designcares.com ), the Graphic Designers of Canada’s Vancouver Island Chapter created the Design Cares Exhibit and Forum (with generous support from Sappi and Adobe). The resulting exhibit of posters from the juried show celebrates the role designers are taking in helping to improve the world. This July the exhibit finds its way to Bahrain, where it will be on display starting July 9 at the Creative Nights conference.

SEVEN HABITS OF HIGHLY EFFECTIVE WEB SITES: HABIT #4

Web sites are uncommonly complex projects, requiring “uncommon sense”. Here is the fourth of seven habits to help your Web presence fulfill its promise…

4. Evergreen. No matter how perfect your Web site design is, without an intelligent approach to site maintenance it will wander towards chaos over time. You have two choices. Plan to rebuild the site from scratch starting within two years … or put a mechanism in place that guarantees that every part of the site remains fresh, accurate, and relevant.

And there’s a simple way to do this: Insist, within the content outline for the site, that every content section includes an evergreening plan. This means that nothing goes on the site unless accompanied by a commitment describing who will regularly check that Web site section to make sure it is still relevant, accurate and current, and how often they will do so. Then, add this commitment to their job description, so even if that person leaves someone else will take over.

Evergreening is often as simple as looking over the section and saying “Yes, it’s still so!” and then updating the Reviewed Date. (Though most sites will have a Last Updated date, users are usually more interested in how recently the content was certified as still being valid… thus a Reviewed Date.)

By committing to this simple plan, we now have a site that maintains itself. If a particular section is not important enough to deserve this level of commitment, it does not deserve to go on the site in the first place.

SEVEN HABITS OF HIGHLY EFFECTIVE WEB SITES: HABIT #3

Web sites are uncommonly complex projects, requiring “uncommon sense”. Here is the third of seven habits to help your Web presence fulfill its promise…

3. Write an “information design plan”. We all love to start with graphic design. It’s fun. It’s familiar. We’re visual animals, and we’d rather be choosing colours than rigorously taking inventory of the site’s content.

Unfortunately, starting with how things will look often results in marching out an endless parade of sketches, only to be trounced by some higher-up asking “shouldn’t we have put a whatzit on that page?”. Therefore, before graphic design begins we should be equipped with an agreed-upon description of what’s in, what’s out, and how all the content will link together.

Most people know they need a navigation plan (a blueprint of the information architecture). I urge you to go further, writing a text description of each element that will appear on the splash page, the home page, a typical site page, as well as the persistent navigation that appears throughout the site. Reaching agreement on such a document beforehand allows the graphic design process to focus on using the power of visuals to communicate effectively.

SEVEN HABITS OF HIGHLY EFFECTIVE WEB SITES: HABIT #2

Web sites are uncommonly complex projects, requiring “uncommon sense”. Here is the second of seven habits to help your Web presence fulfill its promise…

2. Start with a strategic plan. No matter how much effort, money, and technology we invest in our Web site, if we haven’t agreed on what we’re trying to achieve, the likelihood of gaining valuable business results is thin.

Often, people tend to start designing a Web site before having agreed upon desired results. They may fear that by starting with strategy, the project will simply take too long. However, while it’s true that they’ll start designing later, it’s also true that they’ll reach their goals sooner.

Everyone on the project team should be able to answer the question “How will we know when we’ve succeeded?” So, the first step of every strategy is to set measurable objectives. Carefully describe the minimum desired results (not methods, but outcomes) as part of a strategic plan written in a vocabulary everyone on the project team can understand. Only then can they begin to develop an effective Web presence.

SEVEN HABITS OF HIGHLY EFFECTIVE WEB SITES: NUMBER 1

Web sites are uncommonly complex projects, requiring “uncommon sense”. Here is the first of seven habits to help your Web presence fulfill its promise…

1. See your Web site as two projects: Plan, then build. You wouldn’t give a contract to an architectural firm to both design and build an office building. And you certainly wouldn’t expect them to tell you how much it’s all going to cost before design has even begun. And yet for Web development, a single Request For Proposal is often issued for entire Web projects, demanding a comprehensive price before any work has been started.
The problem goes beyond expecting Web developers to predict costs before the project has been determined. More fundamentally, it’s wrong to assume that the team which plans the site is the best team to build the site. If you go to a contractor who specializes in wood buildings, you’re going to end up with a wood building: even if your organization could have been better off with something concrete!
So, see your Web site creation or renewal as two projects: the first project runs from strategy through to the approval of the information architecture. The second project comprises graphic design, programming, and maintenance.”

1. To evolve an entire society that has an ingrained appreciation for excellent typography is achievable.

3. Denmark feels very much like Canada: a wonderfully warm society in a not-so-warm climate. They have more history … we have more land.
4. Never judge a fish by its cover: I should have discovered I love pickled herring 20 years ago. Oh … and the best ‘Dutch’ licorice comes from Denmark!”

EFFECTIVENESS TIP: MOVE EARLY, ARRIVE EARLY, ENJOY THE JOURNEY...

“I used to do this all the time: You want to make efficient use of every moment, so you pack in activities right up to when you plan to leave for a meeting. Chances are though that by the time you actually get out of your chair to go, you discover that there is more prep than you expected, or your shoes aren’t shined, or it’s raining, or the phone rings … and when you finally get out the door, you end up spending the entire sixteen-minute drive to your destination worrying about getting there on time, praying that the red-light gods aren’t angry, and maybe even thinking unkindly about the people choosing to drive at the speed limit.”

Next time, try this instead: intentionally leave a full 15 minutes earlier than you normally would. What you’ll discover is that not only will you insulate yourself from all the negatives of arriving late and the dangers and stress of rushing… you’ll also discover that instead of spending your commuting time thinking about how to get there 30 seconds more quickly, you’ll actually spend your time in the car thinking about useful things (so there’s your 15 minutes back). Travels: Doha, Qatar (February 2004)

The following “Conversation with David Berman” is excerpted from an interview with Margaret Ann Varner in March 2004.

After speaking in the Middle East at Tasmeen Doha 2004, in Qatar, February 23-26, at a design conference organized by the Virginia Commonwealth University at Qatar, David had this to say:

Exploring the potential of graphic design in an emerging Arab economy

“There is a great danger … that they will lose their cultural underpinnings, and there is great fear around this.”

“Margaret, I’ve been in Jordan and Lebanon, and I’ve just returned from speaking at a design conference in Qatar (rhymes with “gutter”… it’s next to Saudi Arabia). These are very different cultures, although they are all Arab countries. There is a difference in Lebanon, you have many Christian Arabs; in the rest of the Arab world you have mostly Muslim Arabs. In the Gulf you have incredibly wealthy communities, whereas in Jordan, people are far poorer.

“The conference in Qatar was a gathering of students and practitioners from over 15 countries. One of the professors at the University who organized the conference had seen me speak in the Czech Republic a year earlier and was very impressed with the message I was delivering to Eastern Europe. So he invited me to speak in Qatar.

“Throughout the Arab world, people are overwhelmed with Western messaging—in terms of advertising. Being dictated to as to what is the right way to live. They’re under a lot of pressure to become a consumer-oriented society—in a society that has not been like that in the past: where most of the focus of life is not around earning money and then spending it. The focus is around a very different spiritual framework. What drives your minute-by-minute existence, especially in the Muslim world, is a culture which defines how to live.

“I’m not a religious scholar, however I know that Christianity is more about what happens after you die, and the nature of the Universe. Muslim ways are much more a prescription for how to live each minute of your day. In the West, how we live our days is much more dictated by our free market system. We work to earn money and we take the money and we go buy things. And so, in the Middle East, these messages from the West about how to live and what to buy in order to be OK. Which is how large multinationals convince a lot of people to buy their products… mostly by suggesting that people are missing something from their lives and it must be fulfilled by consuming stuff.

“The 2004 design conference in Qatar was the first design conference ever in the Arabian Gulf. It was put on by the Virginia Commonwealth University at Qatar, a branch campus of their Richmond university. They are very involved in design: graphic design specifically, but all areas of design as well, such as architecture, industrial design, fashion design, and so on. There are a number of different design professions, all having to do with design issues. The visual arts school at the Virginia Commonwealth University at Qatar is probably the best in the region, and the Virginia Commonwealth University has been rated the best public visual arts school in America. That’s why the monarchy of Qatar asked them to come and set up a campus in Education City, in Doha, as part of their push to make Qatar the learning center of the Gulf… which again comes back to the respected position that education has in Muslim tradition.

“It’s amazing: there’s a series of campuses there with universities like Texas A & M University, and Cornell, etc. I think there are about four different American universities. One’s about health sciences, one’s about visual arts, another one’s about business, etc. They’re building a city of universities, and at the same speed they insist on building everything else there! Over the last five years they’ve built these university campuses, in a city, which has under one million people. It’s just remarkable. They are very wealthy, so they just decided to do it. And they just do it. You’ve never seen so much equipment having to do with building things in your life. It looks like, if you came back in a week, the skyline would change a little bit. Along with the 200,000 Qataris, there are about 600,000 non-Qataris who are helping to build the place. The Americans run the command for the Iraq war out of an air base there. It’s quite an interesting little spot.

DEVELOPING YOUR WEB STRATEGY, WINNIPEG, FEBRUARY 13, 2004

On Friday, February 13th, David will be in Winnipeg, teaching the one-day version of our highly successful Developing Your Web Strategy seminar for the first time there. Travels: Brno, Czech Republic (June 2002)

After delivering the seminar Graphic Design & Social Responsibility: How Logo Can We Go, at the Icograda design conference in the Czech Republic, David had this to say:

“I am still spinning with excitement and stories of the remarkable conference in Brno. It was such an impressive feat and I have heard practically nothing but happy and very impressed comments about the entire event. I met so many remarkable people: such a great community of devoted, fantastically aware individuals. It makes sense: designers tend to be fascinating, and of that population the ones that are clever enough and giving enough to be volunteer representatives of their individual communities would tend to be great people to be with. When we get together, anything is possible!”
